Confronting the Limits of a Legacy Model: How a Swiss Document Services Leader Is Reinventing Itself Around AI Workflows

Their legacy business was reliable - but no longer scalable. The successor generation knew they had to reinvent, but how do you move from hardware-based services to AI-powered solutions without losing what makes you unique?

Shaping the Opportunity

We met Michel, part of the next generation at Faigle, through Thomas. Thomas is Faigle’s technical lead and, over three years, had identified recurring problems in digital document solutions. He worked on building a system he could stand behind: scalable, secure, and service-oriented - all built on Microsoft Cloud infrastructure. When we brought Michel and Thomas together, it was clear they already had something special in motion.

Faigle Digital wasn’t just a project - it was the foundation for a new business unit. What started as an idea to digitize workflows became the foundation for a new business model, a new tech stack, and a new venture direction.

Building the New Operating System

We applied our venture-building method to shape and launch Faigle Digital as a new business unit:

→ Conducted stakeholder interviews with technical and commercial leads
→ Defined a clear business model (BM 3.0) and got board buy-in
→ Created a modular Go-to-Market narrative around “Agentic Document Processing”
→ Led early sales efforts into verticals like insurance brokers and wealth managers
→ Standardized delivery across 3 phases: Discovery, Implementation, Managed Automation
→ Built Dawn-crafted pitch decks, prototypes, and strategic messaging

Launching with Focus

Faigle Digital now operates as a modular automation partner - not just a custom solution provider. The shift?

  • From one-off automation projects → to reusable, agentic document workflows
  • From generic tech delivery → to vertical entry points in finance and insurance
  • From informal innovation → to a structured venture model with roadmap and team

The brand is now live. And we are actively focused on two core sectors: wealth management and insurance brokers. We’ve built initial proof points and are scaling from there.

Proving That Legacy Can Evolve

Faigle’s story reflects a broader truth: Legacy doesn’t limit you - lack of stewardship and structure does. Many family businesses sense that they need to build something new.
